When is an AI workflow ready for production?

A readiness test for process clarity, data access, human review, exceptions, and measurable operating value.

01

Start with process readiness

An AI workflow cannot repair a process that nobody can describe. Before selecting a model or platform, identify the trigger, required inputs, allowed actions, owner, completion state, and known exceptions.

If experienced team members handle the same situation in contradictory ways, the work is still process design—not automation.

  • Repeatable trigger
  • Accessible and permitted data
  • Clear decision rules
  • Named accountable owner
  • Observable outcome

02

Bound the decisions

Classify each workflow action by consequence. Low-risk drafting and summarization can tolerate more autonomy than publishing, spending, changing records, or sending consequential communications.

Define what the system may do, what requires review, and what must always escalate. Confidence thresholds should lead to a real queue with a real owner.

Human-in-the-loop is not a button. It is an operating model with ownership, timing, and escalation.

03

Test the failure modes

Happy-path demonstrations are not production tests. Build cases for missing data, ambiguous requests, duplicate records, tool failure, prompt injection, permission changes, and unexpected output.

Logging should make it possible to reconstruct what the workflow received, decided, attempted, and changed.

  • Normal cases
  • Boundary cases
  • Known exceptions
  • System and API failure
  • Unauthorized or unsafe requests
  • Rollback and recovery

04

Launch against a baseline

Measure the current manual time, error rate, response delay, backlog, or conversion rate before implementation. Then stage the rollout with limited volume and explicit review.

A workflow is ready to expand when it improves the operating result without creating hidden review burden, quality loss, or unacceptable risk.
